Why your PDF attachment won’t send, and how to fix it
You attach a PDF, press send, and minutes later the message bounces back: the file is too large. It is one of the most common everyday document frustrations, and it nearly always comes down to a single, fixable cause. Once you understand it, getting the file through takes about a minute.
The hidden size limit
Most email providers cap attachments at around 20 to 25 MB, and the limit applies to the encoded message, which is larger than the raw file — so a PDF that looks like 23 MB on disk can exceed the cap once attached. Worse, the limit is set by the recipient’s provider too, so even if your service accepts the file, theirs may reject it. That is why a document sends to one person but bounces to another.
Why the PDF is so big in the first place
Text takes almost no space; images take nearly all of it. A PDF made of typed text is tiny, but the same document scanned at high resolution can be tens of megabytes. Full-page scans and embedded photos are almost always the reason a PDF is heavy — and, conveniently, they are also what compresses the most.
The quickest fixes
- Compress the PDF: this re-encodes the images and usually brings the file comfortably under the limit with no visible loss for on-screen reading.
- Split the document and send only the pages the recipient actually needs.
- For genuinely huge files, share a download link instead of attaching the file.
- If you scanned the document, rescanning at around 300 DPI rather than maximum resolution prevents the problem next time.
When a link beats an attachment
Some files are simply too big to email no matter how hard you compress — a high-resolution brochure, a long scanned bundle, a design proof. For these, stop fighting the size limit and share a link instead. Upload the PDF to a cloud drive and send the recipient a link; they download it only when they want it, you avoid the bounce entirely, and you can usually see when it has been opened. For sensitive material, combine the link with a password on the file itself, so a forwarded link alone is never enough to read the contents.
Check before you blame the file
Occasionally the problem is not size at all. A message can bounce because the recipient’s mailbox is full, because an over-zealous spam filter distrusts certain attachment types, or because a corporate gateway blocks anything that looks executable. If a modestly sized PDF still will not arrive, read the bounce message itself — it usually states the real reason — and, when in doubt, send a quick plain message first to confirm the address works before retrying with the attachment.
A reliable habit
Make compression a reflex for anything image-heavy before you send it. A single pass typically takes an unsendable file to a fraction of its size while keeping it perfectly readable, and it spares both you and your recipient the bounce-and-retry dance. Smaller files send faster, upload to portals without complaint, and take up less space in everyone’s inbox.
